Zero-downtime move to EU-sovereign infrastructure

Challenge

The product ran on infrastructure that got expensive as it grew and raised data-sovereignty questions. They needed a path to GDPR-compliant, EU-sovereign hosting with a reproducible setup — and no noticeable downtime for users.

Approach

We captured the entire infrastructure as code (Terraform and Ansible) and migrated it step by step to EU-sovereign environments — Hetzner and hyperscaler EU regions, depending on the requirement. The cutover was staged and zero-downtime, backed by monitoring so every step was verifiable.

Outcome

The product ended up on reproducible, EU-sovereign infrastructure — GDPR-compliant, monitored, and with no downtime during the migration. New environments can now be spun up with a command instead of by hand.
